For much of the past year, the AI conversation revolved around the breakthrough itself what the models are, how they work, and why they matter. We argued about modalities, debated whether agents were real or hype, and tried to pin down what an LLM “really is.” That phase was necessary. It created basic literacy, gave executives a shared vocabulary, and made the shift feel inevitable instead of hypothetical.
But breakthroughs don’t change organizations on their own. What changes organizations is what comes next: the blueprint.
We’re past the “what is it?” era now. Most leaders understand the concept well enough to move forward. The new question—the one I hear implicitly in almost every executive conversation is simpler and harder: How do we actually start, and what changes when we do?
This agenda is my attempt to keep the next year focused on the part that matters most: organizational transformation. Not in the performative “change management” sense, but in the structural sense how labor is organized, how decisions get made, how governance works, and how the surfaces people rely on must evolve as intelligence becomes ambient and work becomes partially autonomous.
The core belief underneath everything here is straightforward: AI won’t primarily transform companies by automating tasks. It will transform them by changing how work is designed—introducing a new layer of leverage that forces a redesign of roles, workflows, incentives, and interfaces. In other words, the winners won’t be the teams with the best models. They’ll be the teams that build the better operating system for work.
From labor to leverage
A lot of AI talk still lands on productivity, as if the goal is simply to squeeze more output from the same org chart. That’s not the real opportunity. The deeper shift is that AI introduces leverage in places where organizations historically relied on labor—drafting, synthesis, pattern detection, reporting, and coordination-heavy work that used to require bodies and meetings.
The question I want to spend more time on is not “How do we automate tasks?” but “What does an organization look like when leverage is the default?” When first drafts arrive instantly, when analysis is continuous, when systems can carry memory and execute workflows—what becomes scarce is not output. What becomes scarce is judgment, taste, and decision clarity.
In this section of the research, I’ll be looking for patterns and proof—where leverage actually shows up, and where it doesn’t because organizations often adopt AI and still find themselves stuck in the same bottlenecks.
Useful sub-questions to keep honest:
Where does AI genuinely decouple output from headcount, and where is that claim mostly marketing?
What new roles emerge when “making” becomes cheap but “deciding” remains hard?
What happens to middle layers of coordination when systems can orchestrate work?
Organizational transformation without the theater
“Change management” became a dirty word because it often meant performative process: training decks, adoption targets, internal evangelism, and not much else. But if you look back at earlier digital eras corporate intranets, CRM rollouts, cloud collaboration—the real change wasn’t the tools. It was that organizations reorganized themselves around new workflows and new visibility.
AI is that same phenomenon, accelerated and amplified. But because so much of it happens behind the scenes, leaders underestimate how much reorientation is required. People don’t just need training. They need a new mental model of what their job is when the system can draft, recommend, and act.
This theme is about making transformation real instead of theatrical what actually helps teams shift behavior, stop duplicating effort, stop fighting the system, and start trusting a new operating model.
A few lenses I’ll keep coming back to:
Transformation sequencing: what has to change first for change to stick?
Incentives: what behaviors does the org currently reward that AI makes obsolete?
Enablement: what “training” looks like when the tool is evolving weekly
The control plane of work
As AI takes on more of the workflow drafting, recommending, and in some cases executing—the most important question becomes governance. Not governance as paperwork, but governance as infrastructure: the set of rules, constraints, audit trails, and memory that keep the system trustworthy.
This is where a lot of organizations will stumble. They’ll adopt AI for speed, but without a control plane they’ll get inconsistency, brand drift, compliance risk, and decision chaos. When leaders say “I don’t trust it,” what they usually mean is: the system has no visible structure for accountability.
So this section is about defining what a real control plane looks like in operational terms—where rules live, how exceptions are handled, how provenance is shown, and how learning compounds without breaking trust.
Key angles:
What does “deterministic enough” mean in a probabilistic world?
How do you log decisions without slowing everything down?
Where should humans intervene—and where should they not?
Speed as a structural advantage
Speed is usually framed as hustle or efficiency. I think that’s the wrong frame. Speed is structural. It changes the shape of decision-making. When a first draft arrives instantly, the organization doesn’t just move faster it changes when and how alignment happens.
Time-to-First-Draft became the most useful metric this year because it isn’t just about output. It’s about reducing the cost of orientation. It turns ambiguous discussions into concrete artifacts early enough that teams can react, disagree, and refine before momentum hardens.
Next year, I want to make “speed” legible and measurable in ways executives can use, without reducing it to vanity metrics.
What I’ll be probing:
Which time metrics matter (TTFD, time-to-insight, time-to-alignment) and how they interact
How speed affects quality (sometimes positively, sometimes not)
How to operationalize speed as a moat, not a sprint
Designing for organizations, not individuals
Most AI products still behave like personal productivity tools: you prompt, it responds, you move on. That’s useful, but it misses where the real leverage is. The transformation happens when intelligence becomes collective shared context, shared memory, shared workflows, continuity beyond any one person.
Organizations don’t run on isolated interactions. They run on handoffs, alignment, institutional knowledge, and the ability to learn over time. AI will only become infrastructure when it can support those realities.
So this section is about designing for the org, not the individual: how memory persists, how collaboration works, how workflows remain coherent across teams and agencies, and how intelligence compounds.
A few guiding questions:
What does “shared AI memory” look like in a way that teams actually trust?
How do systems survive turnover without losing context?
What replaces tribal knowledge when the system becomes the memory?
Design as the translation layer
I don’t want to decouple design from any of this because design is one of the primary levers that determines whether transformation actually happens.
Not design as polish. Design as translation: turning new capabilities into new behaviors.
When intelligence moves behind the scenes into retrieval systems, agentic orchestration, autonomous actions the surface can’t just be a dashboard with more widgets. The job of design becomes orientation, agency, confidence, and trust. People need to understand what the system is doing, why it did it, what it’s constrained by, and where they can intervene.
In other words, we’re entering a new era of “work surfaces,” and that design problem is massively under-discussed.

How to show reasoning, constraints, and provenance without overwhelming the user
How to design for supervision and intervention rather than constant manual control
How “confidence signals” become part of interface language
Where this agenda is going
This isn’t a content calendar. It’s a living set of questions I plan to write through, research through, and prototype through. The through line is consistent: the next era is not about AI literacy or model fascination. It’s about organizational redesign how labor changes, how work is governed, and how new surfaces make complex systems usable.
AI won’t transform work because it’s impressive. It will transform work when we redesign the systems people work inside.
This piece also signals a change in how this work is presented. Futureminded is moving away from a running feed and toward a more intentional structure—organized around a small number of research themes that explore how work, labor, and design are being reshaped in the age of AI. The goal isn’t to publish more. It’s to make the thinking easier to follow over time.
